How We Deliver AI & Emerging-Tech Projects

Phase 0 — Project Intake

Purpose: Rapidly understand the idea, business problem, and risk appetite so we can recommend the right path. We do: intake questionnaire, stakeholder map, preliminary feasibility quick-scan.

You get: a short briefing note with recommended next steps (go/no-go options).

Phase 1 — Problem Framing & Value Definition

Purpose: Stop the hype. Define the exact business problem and success metrics. We do: workshops with stakeholders, value-chain mapping, measurable KPIs (revenue lift, cost saved, time saved, error reduction), data availability audit, regulatory/ethics checklist.

Deliverables: Problem brief, prioritized use-case list, KPI scorecard, data readiness summary, risk log.

Phase 2 — Solution Framing & Roadmap

Purpose: Translate chosen use case into a concrete project plan the whole organisation can align behind. We do: define solution scope (what we manage vs vendor deliverables), architecture review (inputs, outputs, integrations), vendor/partner model options (build vs buy vs hybrid), automation & agent use cases (n8n, LangChain, other orchestration).

Deliverables: Solution brief, project governance plan, success criteria, scope document, high-level integration map, recommended vendor shortlist (if needed)

Phase 3 — Vendor Selection & Procurement Management

Purpose: Put the right technical team in place under disciplined commercial and delivery terms. We do: prepare RFP/RFQ, evaluate vendors against technical and delivery discipline criteria, run demos, negotiate SOWs, set SLA and acceptance criteria.

Deliverables: Vendor selection report, signed SOW with milestones and acceptance tests, procurement and compliance checklist.

Phase 4 — Detailed Planning & Sprint Setup

Purpose: Convert the roadmap into executable work packages and governance rituals. We do: break scope into sprints or phases, set milestones, resource plans, risk mitigation actions, data governance and security plan, test strategy (unit, integration, performance, fairness), and define MLOps/operational model. We implement project tracking (ClickUp/Asana/Jira), automation flows (n8n), and a reporting dashboard.

Deliverables: Detailed project plan, sprint backlog, communication cadence, dashboard & reporting templates, data access & security sign-off.

Phase 5 — Data Readiness & Preparation (Managed)

Purpose: Ensure usable, clean, compliant data before engineering starts — the single biggest failure point in AI projects. We do: coordinate data owners, run profiling, define labeling needs, manage data pipelines and cleansing tasks, ensure privacy/compliance controls. If vendor work is required, we manage and verify it.

Deliverables: Data readiness report, sanitized datasets, labeling specs, data pipeline diagram, jurisdictional compliance checklist.

Phase 6 — Pilot / Proof of Concept Oversight

Purpose: Deliver a limited, verifiable proof that the solution meets business KPIs with minimal risk. We do: manage sprint deliveries, enforce test & validation criteria, monitor resource burn and scope creep, run user acceptance tests (UAT), capture learnings and pivot decisions.

Deliverables: Pilot results report, validated KPI outcomes, list of required changes for scaling, go/no-go recommendation.

Phase 7 — Productionisation & Integration Management

Purpose: Turn a validated pilot into a reliable production capability that integrates with your operations. We do: manage engineering for scale, ensure robust APIs and monitoring, define rollback & incident processes, coordinate change management with stakeholders, set up MLOps/automation (including agent workflows like n8n agents for orchestration).

Deliverables: Production deployment plan, integration testing results, runbooks, monitoring dashboards, SLA definitions.

Phase 8 — QA, Validation & Compliance Handover

Purpose: Ensure the solution is safe, fair, performant, and auditable. We do: run final QA across performance, security, bias/fairness checks, compliance sign-offs, and executive acceptance testing. We also ensure documentation and training materials are delivered.

Deliverables: QA report, compliance & audit packet, training plan and materials, operational support agreement.

Phase 9 — Go-Live, Monitoring & Continuous Improvement

Purpose: Deliver business outcomes and embed continuous improvement. We do: manage go-live, monitor KPIs, run hypercare, set cadence for model and process reviews, and coordinate iterative improvements or scaling to new segments. We hand over governance to your operations or continue to manage as a retained service.

Deliverables: Go-live report, KPI monitoring dashboard, hypercare log, roadmap for next phases.

Phase 10 — Project Closure & Lessons Learned

Purpose: Capture value, measure ROI, and make future projects faster and safer. We do: final performance vs KPI review, closure report, financial reconciliation, and a lessons-learned session with recommendations for broader adoption.

Deliverables: Final project dossier, ROI summary, lessons learned, and recommended next steps.
